Some people barely raise their voice, yet the whole room leans in. It’s not magic and it’s definitely not about volume.

Speaking with authority and conviction has very little to do with being the loudest, the most animated, or even the most charismatic. Senior leaders, consultants, startup founders, and corporate teams for over a decade, and the pattern is always the same. The people who command attention aren’t performing, they’re aligned! Their words, tone, posture, and thinking all point in the same direction.

Let’s break down how that actually works in the real world, not just in theory.

Authority can ordinarily be seen as dominance but it’s not. It’s also definitely not interrupting people or using complicated vocabulary. Speaking fast to prove you’re smart is also typical among many. In fact, those things usually do the opposite. Real authority is when people trust that you know what you’re talking about and that you believe it.

Conviction is the emotional side of that trust. It’s when your certainty feels steady, not forced. When you speak and it sounds like you’ve already done the thinking. And here’s the part most people miss: authority is built before you start talking.

If you don’t fully understand your material, your audience will sense it and y ou might think you’re hiding it well. But small tells show up such as over explaining, rambling, talking in circles and avoiding eye contact. Then, you’ll begin to rushing through slides.

When people feel nervous, they fill space and add background. They repeat themselves or they hedge every statement with “maybe”, “kind of”, “I think”, or “just”.

It sounds like this. “I was just thinking that maybe we could kind of look at another option.” There’s no authority in that sentence. Now compare it to this. “We should explore a second option.” It’s the s ame idea but a completely different impact.

Purposeful speech means every sentence moves the message forward. You’re not talking to avoid silence. You’re talking to create movement. Before you speak, get clear on the outcome. What do you want people to think, feel, or do?

If you’re leading a team meeting, maybe you want alignment on a new direction. If you’re pitching to executives, maybe you want approval for budget. If you’re giving feedback, maybe you want behavior change.

Filter everything through that outcome. If a detail doesn’t support it, cut it.

Most people speak too fast when they want to sound confident. It’s counterintuitive, but speed often signals anxiety, not authority. When you rush, your brain is trying to get to safety. Finish the sentence. Finish the slide. Get through it.

Authority lives in control. And control shows up in pacing. Pauses are powerful. After a key point, stop. Let it land. If you struggle with pauses, practice reading something out loud and deliberately inserting pauses at commas and periods. It will feel slow to you. It won’t feel slow to your audience.

Also, breathe. Sounds basic, but shallow breathing tightens your voice. A steady breath keeps your tone grounded. Your voice should sound like it has weight behind it.

You can say all the right words and still lose credibility with your posture. If your shoulders are rounded, your arms are crossed defensively, or you’re shifting your weight constantly, your body is telling a different story. Authority shows up physically as openness and stability. Stand tall. Keep your feet planted. Let your gestures be deliberate, not frantic. Make eye contact long enough to finish a thought.

I’ve coached leaders who didn’t need better content. They needed to stop pacing. Once they grounded themselves physically, their presence changed immediately. And presence is a big part of conviction.

Have you ever noticed how much easier it is to speak when you know exactly where you’re going? Structure reduces anxiety. It gives your brain a roadmap:

Even if you’re not designing slides, the principle applies. When your thoughts are organized, your delivery feels grounded. And grounded delivery feels authoritative.

Stop trying to sound confident and start trying to be clear. Confidence grows from clarity, preparation and structure while conviction grows from belief in your message. When those pieces align, authority follows naturally. You won’t need to force it or dominate the room because people will listen because your words feel grounded. And that’s the real goal.
