SWOT stands for Strengths, Weaknesses, Opportunities, and Threats. It is one of the most widely used strategic frameworks for assessing a business’s internal capabilities while simultaneously evaluating the external market forces that influence its performance.

SWOT Analysis

By separating internal factors from external dynamics, the framework helps decision-makers understand where competitive advantages exist, where vulnerabilities lie, and where future opportunities or risks may emerge.

      • Strengths and weaknesses refer to internal factors: capabilities, assets, processes, or constraints within the organization.

In consulting work, the framework serves a clear purpose: to explain where a client stands today and what strategic moves are available going forward. However, the framework only works when applied with rigor. Generic statements such as “strong culture” or “innovative company” provide little strategic value. Effective SWOT analyses rely on evidence, context, and clear implications for action.

One of the most useful examples comes from IMD’s blog, which shows Peloton. Peloton’s strength lay in its dual hardware-software offering and strong brand identity. Its weakness was its high entry cost. Opportunity: global expansion. Threat: saturation in the “home-fitness” trend. Another example: regional economic development. A region might have natural assets (ports, educated labour), which are strengths. Weaknesses could include poor transportation infrastructure or regulatory bottlenecks. Opportunities may come from foreign investment or tourism; threats could be climate risks or global economic downturns. To make your SWOT useful:

      • Be specific. Don’t just write “strong brand”; say why it’s strong (customer loyalty metrics, market recognition).

        • Use data: market share, growth rates, cost structures, customer feedback. You can test assumptions.

Despite its simplicity, SWOT analysis is frequently misused in business presentations.

Vague language is one of the most common issues. Statements such as “strong leadership” offer little insight. A stronger formulation would highlight specific differentiators—for example, a leadership team with decades of industry experience or a proven track record of successful product launches.

Ignoring external threats is another recurring problem. History provides many examples of companies that underestimated market shifts. The decline of Blockbuster is often cited: the company failed to respond quickly enough to streaming and changing consumer behavior.

A third mistake is treating SWOT as an isolated exercise. In consulting work, the question always follows: What decisions does this analysis inform?

In a tech startup with a new SaaS product aimed at small businesses, consultants lead a SWOT session with the founders.

The presentation for investors showed not just the SWOT chart, but a roadmap: here’s where we see risk, here’s how we’ll mitigate, here’s what might accelerate growth. That’s what turns SWOT analysis into strategy.
